Rethinking Talent in Integrated Photonics

Why scaling the industry requires more than technical expertise and what it takes to move from research to real-world impact.

Attracting talent into the integrated photonics industry is only part of the challenge. Retaining talent and creating an environment where people can see a long-term future for themselves, is equally critical. The next step is understanding what talent needs actually look like as the sector scales.

Beyond technical talent 

If the first challenge is building an ecosystem people want to stay in, the second is ensuring that ecosystem is supported by the right mix of capabilities. That means expanding the definition of talent beyond engineers and physicists to include expertise in areas such as HR, marketing, finance, operations, product management, and systems integration.  

Integrated photonics is not a typical industry, and the capabilities required to support it reflect that. What distinguishes it, however, is the way these capabilities already exist in close proximity. Operating in a different kind of environment 

Integrated photonics sits at the intersection of research, manufacturing, and advanced technology: inheriting the complexity of all three. Development cycles are still long, supply chains are intricate, and progress is often non-linear. The path from innovation to application is rarely straightforward. 

In this context, those supporting the industry need more than functional expertise; they need contextual understanding. For example, an HR leader in integrated photonics must understand why hiring cycles look different; a marketer must be able to communicate value before markets are fully formed; and a finance team must operate with a different sense of time, risk, and return. 

The shift from research to product 

Alongside this expansion in talent, a deeper cultural shift is taking place. Many integrated photonics companies originate and hire from academic environments, where success is defined by research excellence, technical novelty, and scientific contribution. As these organisations scale, the emphasis shifts towards product: manufacturability, reliability, repeatability, and integration into real-world systems. 

This transition from research to product is one of the most challenging phases in scaling any deep-tech industry. It introduces new demands on both individuals and organisations, requiring a mindset that balances technical ambition with practical constraints. It also requires an understanding that the most advanced solution is not always the most valuable: particularly if it cannot be delivered, scaled, or adopted. 

New capabilities become critical in this phase, particularly in areas such as product management, systems integration, and industrialisation. These are not secondary skills; they are central to whether the industry can move from promise to impact. 

Bridging the gap 

At its core, this is a bridging challenge between research and application; innovation and adoption; and technical possibility and commercial viability. Success depends on people who can operate at these intersections: combining technical understanding with market awareness.  

This is where the integrated photonics ecosystem has a unique advantage: a highly connected multidisciplinary network that already brings together expertise from across research, engineering, operations, and commercial functions. 

There is also a structural challenge around time. Talent development operates on a different timeline to most business activities: educational pathways take years, early career decisions shape long-term trajectories, and expertise is built over time rather than created on demand. 

At the same time, companies face immediate pressures. Roles need to be filled, projects need to be delivered, and growth cannot wait for the next generation of graduates to arrive. Balancing these timelines requires a dual approach. 

On one side, there must be long-term investment in education, awareness, and career pathways to ensure that future talent understands what integrated photonics is and where they might fit within it. On the other hand, short-term strategies are needed to enable experienced professionals to transition into the industry from more mature adjacent fields, bringing with them transferable skills and new perspectives that can help the industry grow. Both are essential to maintaining momentum while building for the future. 

From capability to impact 

The opportunity for integrated photonics is clear, but realising it will depend on more than continued technical progress. It will require organisations, teams, and skills capable of turning innovation into real-world impact. 

That means viewing talent as a system of complementary capabilities rather than a pipeline of specialists. Engineers remain central, but so too do the people who help build products, scale companies, develop markets, and connect different parts of the value chain.
